Anyway, I am giving up on rear projection for our type of situation. I am convinced that it cannot get any better when you are only 10 feet back from the screen.

If you are that close I dont understand why you were not given a mirror type set up!!
Do I understand that the hotspot is directly related to the lense position??
This gives me an entirely different perspective of your issue. Your consultants obviously don't think that a mirror style setup would help but...

I used to work at a hotel that has two rear projection screens as well as 3 long throw front projectors (NEC Nighthawks) The special design of the room made for a tricky angle, but the company that installed them mounted the projectors at maybe a 105% angle and just did keystone adjustments to get a perfect rear shot. They mounted the projector on a what looks like a 4X4 peice of wood on a joist attached the structure. They added some special rubber "pucks" to stop any shaking.

Not to say that any of this would work but just throwing some unconvetional ideas into the picture
A 10K projector will not be cheap! The cost of a front surface mirror isnt much but the custom frame is the only problem. It doesn't have to be metal, just super sturdy without virbation

My meager opinion is that the solution is to remove the source of the problem, which is your bad overhead fixture placement. You need to have those floods relocated, and either move or get rid of those offending light fixtures that shine over the screen and cast shadows. Insist on this, and your problem will be solved. What use is a screen if it's washed out by house or stage lighting?

Yeah well it beats Vancouver where every other day reminds you of Noahs first 40 days in the ark. Actually where our church is we get almost 2X the rain the rest of Vancouver gets. We are so blessed in Vancouver we have a good 1/2 dozen little micro climates where on some days I can go to work in the rain 6-7 minutes from my house which can remain in sun. Or parts of the area can get snow and others missed.
